Pick the activity
Choose an activity the team already understands. If the first rule needs a long explanation, simplify it before launch.
Examples include meetings booked, opportunities advanced, overdue follow-up completed, or customer risks resolved.

Set the point value
Give higher point values to behaviors with stronger business impact. Keep the first model simple enough that reps can predict how their work affects the board.
Avoid stacking too many bonuses in the first campaign. One main rule and one tie-breaker is usually enough.

Review eligibility
Define when an activity becomes eligible for points. Decide whether draft, duplicate, canceled, or manager-reviewed actions should count.
Publish the rule before the board goes live so everyone sees the same scoring logic.
